Inventory what you would need to move
The original documents are only part of an AI knowledge service. You may also depend on source metadata, audience mappings, prompts, evaluation cases, connector configuration and operating procedures. List what your team owns, what it can export and what must be rebuilt. Do not assume an export of chat transcripts is an export of the service.
Identify the authoritative knowledge outside the vendor. Your company should know where current approved guidance lives and who maintains it, even if the assistant is unavailable. If the only useful version of a procedure exists inside a proprietary configuration, continuity and exit are more difficult than the document inventory suggests.
Ask for a usable export, not just an export feature

Have an authorized technical reviewer inspect a representative export. A file that downloads successfully may still omit essential fields or depend on an undocumented vendor format. Record the missing items and estimated rebuild work. Do not let a reassuring contract clause replace the exercise.

Separate portability from identical behavior
Moving the same sources and instructions to another model does not guarantee identical answers. Keep a held-out evaluation set with supported answers, appropriate abstentions, denied users and source changes. Rerun it against a candidate replacement. Compare accepted task outcomes rather than word-for-word similarity alone.
If a replacement changes tone but preserves correct guidance, that may be acceptable. If it introduces an unsupported action or mishandles audience permission, stylistic similarity is irrelevant. Your task and security owners determine which differences matter and which gates must pass before switching.
Rehearse service continuity
Can employees find the current guide and support contact without the assistant? Can the operating team identify outstanding drafts and uncertain downstream actions? Disabling one service must not lead to duplicate submissions when another service starts. Use stable task references and destination checks for connected work.
Test the manual route in a permitted exercise. Record who communicates the change, who helps users and who verifies that important source references still work. A vendor transition is also an operating change, not just a data transfer.
Price exit work before signing
Include export assistance, rebuilding configuration, revalidating access, retesting and temporary support in the procurement discussion. These costs vary by actual implementation. Do not invent a universal switching-cost percentage. Ask for assumptions and ownership in the proposal, then distinguish demonstrated portability from work still pending.
